    Southeast Asia's shoppers and small sellers had no trusted online marketplace built for them — cash-on-delivery habits, patchy logistics and low trust kept e-commerce penetration far behind China and the US.

The problem

Around the time Sea pivoted to commerce, hundreds of millions of Southeast Asians were coming online on cheap smartphones with no e-commerce habit: payment meant cash, delivery addresses were vague, and buyers assumed online sellers would cheat them. Global templates from Amazon and Alibaba did not fit that reality.

How it works

Shopee attacked country by country with local teams, free-shipping vouchers, in-app games, coins and live selling that made the app entertainment as much as retail. Logistics partnerships and Shopee’s own warehouses tightened delivery while ShopeePay closed the loop on payment. Garena’s Free Fire supplied both cash and a young user base that flowed into Shopee, and Monee layered wallets, BNPL and digital banking over the same accounts.

Distrust of prepaid online orders, sellers priced out of physical retail, fragmented last-mile delivery across archipelagos, and thin-file consumers invisible to traditional banks.
