  1. The Bottleneck

    What was broken?

China's cash-and-card system could not support the explosion of online marketplaces: buyers did not trust unknown sellers, and hundreds of millions of consumers had no access to simple payments, credit, or wealth products.

  2. The Move

    Why it worked

Alipay began as escrow for Alibaba checkouts — money released only when goods arrived — which manufactured trust, then rode the smartphone wave into QR-code offline payments, money-market savings, and micro-credit inside one super-app with over a billion users.

  3. The Trap

    Battle scars

The shelved $34.5B 2020 IPO and forced conversion into a PBOC-supervised financial holding company capped the lending engine; quarterly profit is now volatile (down 79–91% in some recent quarters on AI spend); and the pivot to agentic commerce and AI health services is unproven.

The problem

As Alibaba’s marketplaces exploded in the 2000s, payments were the missing layer: strangers would not trust each other enough to transact, and hundreds of millions of ordinary Chinese had no credit cards and no access to basic wealth or credit products.

How it works

Alipay started in 2004 as escrow inside Alibaba checkouts — buyer money held until goods arrived — then spread to QR-code payments at every street stall in China. Ant Financial was spun off in October 2014 (renamed Ant Group in 2020) and stacked financial products inside the wallet: Yu’e Bao money-market savings, Huabei consumer credit, Ant Insurance, plus Ant International for cross-border payments and Ant Digital Technologies for blockchain. Alibaba holds roughly a third of Ant and books its share of profit a quarter in arrears.

Pain points

Zero trust between unknown buyers and sellers; cash-only daily life with no transaction records; savings earning nothing and credit available only to the well-banked; merchants drowning in cash handling.

Business model

Take a small cut of enormous payments volume, then monetise the user base with credit interest, fund-management fees, and insurance distribution — and now pour the cash cow into AI: a record $5.17 billion of AI R&D in 2025, an AQ AI health app, and pivots toward agentic commerce and embodied-AI services.

Challenges

Regulators suspended the $34.5 billion dual IPO days before launch in October 2020 — then valued at $313 billion — and forced Ant into a PBOC-supervised financial holding company, permanently constraining the lending flywheel. Profits swing wildly with investment cycles (down 79% one quarter, up 1% the next), and the AI/health pivot has yet to prove it can replace payments growth.

Funding

  • Raised: $4.5B round in 2015 (China Investment Corp, CCB Trust, China Life, China Post Group, Primavera Capital) at about a $45B valuation; 2017 valuation about $60B; shelved 2020 IPO targeted $34.5B at a $313B valuation.
  • Current totals undisclosed in cited sources (MISSING).

Latest — August 2026

On 20 August 2026 Reuters-calculated figures from Alibaba’s earnings showed Ant’s quarterly profit up 1% YoY to about ¥4.7 billion ($698 million) for the quarter ending 30 June — a stabilisation after quarters of steep AI-driven declines — as Ant pushes agentic commerce, digital health and embodied-AI services and declined to comment on earnings.
